✺ — The studio

A senior studio
for the age of intelligent software.

Define AI exists because most AI engagements start in the wrong place — with a model, a vendor, or a vibe. We start with what your business should be defining AI to do, and we don’t touch a line of code until that answer is sharp.

Six things we believe
enough to refuse work over.

These are not slogans. If they aren’t the right fit for your team, we’ll point you somewhere better.

01

Define before you build.

Half the AI projects that ship fail because the team built before they knew what success meant. We refuse to write code until we can write the test that proves it worked.

02

Evaluation is the product.

A model without an evaluation suite is a guess. We design the eval first, on real distributions, and we run it on every change — including ours.

03

Senior, in the room.

No layered delivery teams. The people who scope your engagement are the people who write your code. You'll know us by name within a week, and so will your team.

04

Owned by your team, on day one.

We don't build dependencies. Every system we ship is documented, runbook'd, and handed to a named owner — usually trained alongside us during the build.

05

Vendor-neutral by default.

Models change quarterly. Frameworks change yearly. We architect so a swap is a config change, not a rewrite, and we'll say so out loud when a vendor wouldn't.

06

Honest about what AI can't do.

If your problem is better solved with rules, a spreadsheet, or a phone call — we'll tell you, even if it means a smaller engagement. We're not here to bill hours we shouldn't.

✺ — How we engage

Four shapes,
sized to the moment.

Sprint

1 – 2 weeks

A short, dense discovery + decision sprint. We map the landscape, kill bad bets, and leave you with an executable brief for what to build next.

Best forTeams unsure where AI belongs in their roadmap.

Build

6 – 16 weeks

End-to-end engagement: scope, architecture, eval suite, production system, handoff. Small senior team. You ship.

Best forTeams with a defined target and no AI-native build capacity yet.

Embed

Quarter-long

One of our principals embeds with your team three days a week. You keep the code; we keep the rigor.

Best forIn-house teams that need a senior counterpart, not an agency.

Advisory

Ongoing

A monthly retainer for architectural review, eval design, and senior code review. Not for building — for keeping what you build pointed at the right thing.

Best forTeams post-launch who need a second pair of eyes on hard calls.

✺ — Founder

Shawon Majid
Principal & Founder

Engineer-operator. Spent the last decade shipping AI and data systems for teams that needed something that worked on Monday — not a thing that demo’d well on Friday.

Started Define AI in 2026 after one too many engagements where the bottleneck wasn’t the model — it was agreeing on what the model should do. The studio is built around fixing that part first, and only that part first.

Two slots open this quarter.
